What we do
Most engagements start with one question — where should the model actually run — and end up touching the pipeline, the org chart, and the hiring plan, because that is where the answer really lives.
The transformation itself: deciding which workloads belong on your own hardware, what that actually costs against a hosted API, and in what order to move them. Model selection, cluster sizing, data residency, and the governance case that has to survive a security review.
Getting models and the software around them out of the building safely and often. Build and deploy pipelines for inference services, environment and branching strategy, GPU cluster rollouts, rollback paths, and the on-call practice that makes a Thursday afternoon deploy completely unremarkable.
Hiring the people who will still be running this in two years. Scoping and leveling the role honestly, sourcing against a market where this skill set is genuinely scarce, running interview loops that measure the same thing twice, and doing the closing work that keeps a verbal yes from turning into a decline.

Peninsula Associates is an independent practice that takes large enterprises through AI transformation and lands them on infrastructure they own — usually organizations big enough that no single person can see the whole system anymore.
The work spans three lines that arrive together more often than not: the consulting that decides what moves and in what order, the release engineering that gets it shipping, and the recruiting that staffs the team left holding it. A team that cannot deploy predictably is rarely a team that hires well, and neither problem is solved by the platform the last vendor sold them.
The practice is deliberately small and led personally by Jaya. Engagements are taken one at a time, which means fewer clients, longer relationships, and no layer of junior staff between the work and the person who scoped it.
